How to Run a Skip-Level 1:1 That Fits Each DISC Type

Skip-level 1:1s are how senior leaders learn what polished status reports hide. Done badly, they create panic and end-run politics. Done well, they improve systems.

Ground rules (say them out loud)

  • I am here to improve how the organization works, not to collect gotchas.
  • I will not make secret side deals that cut out your manager.
  • If safety is at risk, I will act. Otherwise I am listening for patterns.

Format by likely style

With a High-D IC or manager one level down
Time: 20 minutes.
Open with: "What decision is stuck?"
Avoid long rapport theater. Ask what would make them faster without breaking quality.

With a High-I
Time: 30 minutes.
Let them talk, then pin one concrete example.
End with a written recap so energy becomes action.

With a High-S
Time: 30 minutes, soft open.
Ask about team load and what they have been absorbing quietly.
Explicitly invite disagreement: "Where are we asking too much?"

With a High-C
Send 3 questions ahead.
In the room, go straight to evidence and process gaps.
Do not force performative enthusiasm.

Questions that produce signal

  1. What are we pretending is fine?
  2. Where does work wait on a person or a ritual?
  3. What would you change in your first week if you had my seat?
  4. Who is overloaded and too loyal to say it?

After the meeting

Aggregate themes. Fix systems. Thank managers for the strength of their people. If you only extract and never improve conditions, skip-levels become extractive.

Leaders: put two skip-levels on the calendar this month with different DISC styles. Your dashboard will lie less afterward.
